What a first impression can decide before you do

A candidate walks into the interview room. She greets everyone, sits down and waits for the first question. On the other side of the table, two people observe her with professional warmth. Perhaps ten seconds have passed. And, without any of the three knowing it yet, much of the decision is already beginning to take shape. What comes next (questions, answers…) will mostly serve to confirm it and only sometimes to correct it.
It is not a bad interviewer. It is a brain working as it always does. Some people make us feel almost instantly trusting. Others create a feeling that is hard to explain: “something doesn’t feel right.” A glance, a tone of voice, a posture or even a silence is enough for the brain to start building an opinion about someone it barely knows.
But that first impression does not appear out of nowhere, nor is it a magical intuition. It is a quick hypothesis that the brain builds with the information available, even when that information is incomplete or inaccurate. Science has spent years studying how these readings are formed, and what is interesting is not only the speed with which they appear, but what they reveal about how the social mind works: when faced with a new person, the brain does not wait to have all the data before it starts interpreting.
The brain decides before it looks
When we meet someone, we tend to think that first we see, then we analyse, and finally we form an opinion. The brain does not work that way. It does not simply record reality like a camera: it interprets it from the very first instant.
When faced with a new person, it tries to answer basic questions: is this person safe?, do they seem kind?, should I keep my distance?, and it does so by combining what it sees with previous experiences, expectations and cultural learning. Its function is adaptive: in an interview, a consultation, a class or a conversation with a stranger, we need to orient ourselves quickly. That is why the brain uses shortcuts.
The problem appears when those shortcuts become overly firm conclusions. A first impression can help us take an initial position, but it should not be confused with a definitive truth. It is the first draft of a social reading, not the full report.
No single signal decides on its own
First impressions do not depend on one single trait. The brain works with a more complex composition: facial expression, tone, posture, speaking rhythm and, above all, context.
The same attitude can be interpreted very differently depending on the situation. Someone who speaks little may seem prudent, insecure, distant or arrogant depending on the scenario they are in. That is why a first impression is shaped both by what the other person shows and by where they appear, as well as by the expectations we create ourselves.
When we confuse familiar with reliable
One of the most curious aspects of first impressions is that we often feel them before we can explain them. We say “they don’t inspire confidence” or “something doesn’t quite fit,” without being able to point to what exactly.
In many cases, the brain is comparing what it sees with an internal archive: memories, associations, or even images from series, films or news stories. Someone may give us a suspicious first impression without having done anything that objectively points us in that direction. Perhaps the way they look reminds us of the villain in a series. Perhaps their calm tone sounds manipulative to us because we associate it with someone who has something to hide.
That is the risk: the brain confuses familiarity with evidence. We may like someone because their voice or way of expressing themselves feels familiar, not because they have proven anything. What is familiar requires less mental effort and therefore feels safer. But familiar does not mean reliable: it means the brain recognises it more easily. There is no reliable way to know someone’s personality from a first impression; only a tendency to turn ambiguous signals into borrowed stories from others we already know.
Fast does not mean accurate
The speed of a first impression can make us believe we are dealing with a very accurate intuition. If we feel it so quickly, we may think that perhaps it is because it is obvious. But speed and accuracy are not the same thing.
The brain seeks efficiency, not perfection. And the signals it works with are contaminated by other biases: physical attractiveness can influence the perception of intelligence, clothing can be associated with professionalism, an accent can activate cultural prejudices. This is known as the halo effect: when one striking characteristic conditions how we read the rest. If someone seems kind, we also attribute honesty to them; if they seem self-assured, competence; if they seem cold, a lack of empathy before we have even listened to them.
A tenth of a second is enough
As early as 1946, social psychologist Solomon Asch identified what is now known as the primacy effect: the order in which we receive information about a person shapes the image we build, and the traits that arrive first weigh more than those that come later. Since then, this has been confirmed in very different contexts.
Decades later, a Princeton University study (Willis and Todorov, 2006) showed that this effect operates at surprising speeds: a tenth of a second is enough for the brain to extract an initial assessment of a face, such as whether the person seems trustworthy, attractive or competent. In the experiment, impressions formed in 100 milliseconds matched those formed after much longer exposure times; the extra time did not change the judgement, it only increased the confidence with which it was held.
More recent research has gone even further. A study by Gunaydin, Selcuk and Zayas (2017) showed that the impression formed from a single photograph predicted quite accurately the impression those same people would later form after a real face-to-face conversation, even one month later. In other words: creating a first impression takes only milliseconds; undoing it takes much longer. Even when we get to know the person better, that initial idea remains there, shaping what we think.
From the moment that judgement is formed, the brain tends to look for what confirms it and to downplay what contradicts it. This is confirmation bias, and it is what makes first impressions so difficult to revise. Changing them is possible, but not automatic: it requires new, clear and repeated information over time, not a one-off behaviour.
The invisible cost of a quick judgement
The candidate from the interview at the beginning is not an isolated case. In every context where one person evaluates another, the first few seconds carry much more weight than they seem to.
In a classroom or an oral presentation, the teacher’s first impression can activate the Pygmalion effect: students who make a good initial impression receive more attention and better questions; others receive the opposite. The initial expectation, unintentionally, shapes real performance. And in front of an audience, the judgement of the speaker is formed even before people process what they say: with an initial reading of confidence, arguments carry more weight; with one of doubt, even solid arguments lose strength.
In a healthcare consultation, the first few seconds condition the rest of the encounter. If the patient feels they are being read too quickly, they say less. If the professional fits the case into an early hypothesis, they explore less. What is decided at the beginning determines what is asked, what is heard and what is omitted.
Distinguishing impression from evidence
First impressions are not enemies of reason, but they should not decide for us. They are quick responses built from real signals, personal memories and cultural associations: sometimes they guide us, sometimes they mislead us. And they are often born more from the feeling that person awakens in us than from reality.
Part of learning, in any discipline, consists precisely in this: training the mind to distinguish impression from evidence. What we feel quickly from what we can support with observation, data and time. A well-read first impression can be a useful clue, but not proof. And many of the decisions that matter (diagnosing a patient, evaluating a student, hiring someone, making decisions as a team…) are better supported when that difference between what is intuited and what is verified has been worked on.
Because, very often, the brain has already formed an opinion before we have. Our part comes afterwards: deciding whether that opinion deserves to be confirmed, corrected or questioned.
The next time you have a very clear first impression of someone, whether positive or negative, try pausing for a moment: what have you actually seen, and what are you assuming?
